Do I need a Certified EOS Implementer to do this?

For mid-market businesses ($5M+ with multiple leadership-team members), a Certified Implementer is often worth the $5,000–$15,000 fee — they're experienced facilitators and they have credibility with skeptical team members. For smaller trade businesses ($500K–$2M), an Implementer is overkill; the framework is self-teachable from the book and the right templates, and the cost-to-benefit ratio at smaller scales doesn't justify the Implementer fee.

How big does my business need to be to use this?

Small. The minimum useful scale is when the owner has at least one other person in a leadership role — typically a field-operations lead, an office manager, or a sales lead. Below that, the L10 doesn't have anyone to run, and the Accountability Chart only has one role. Once there are 2–3 people on the leadership team, the framework starts paying off.

What's the difference between this and just using Asana or Monday?

Project management tools (Asana, Monday, ClickUp, Jira) track tasks. The operating-system framework structures how the leadership team makes decisions about which tasks matter, why, and what the success metric is. Many businesses run both — the operating system at the leadership-team level, project management at the day-to-day work level.

How do I run the first L10 meeting?

Pick a fixed time slot (typically same time, same day, every week — Monday or Tuesday morning works for most). Build a simple agenda matching the L10 structure above. Show up with the Scorecard partially populated. Don't try to perfect everything in week one — the first 3–5 meetings are calibration. The discipline of holding the meeting at the same time every week, even when it feels rough, is what makes the system stick.

What if my leadership team is just me?

You can run a solo version of the framework — Quarterly Rocks for yourself, a personal Scorecard, a weekly self-review block that mimics the L10 — and the discipline still helps. But the full payoff comes from the leadership-team dynamic. The right next step for a solo owner is often to identify the first non-owner leadership-team member (operations lead, dispatcher, office manager) and start running L10s with that person as a 2-person team.
